OVERVIEW

A team that fills requests one by one can’t keep pace with seven product lifecycles. I designed the operating model and squad structure to change that: a three-year arc, embedded squads, and a four-pillar framework for how the team works.

INTERNAL PROPOSAL

This work is an internal plan, so the details aren’t public. If you’d like to see how I structured it — the squads, the three-year path — I’m happy to walk you through it.

THE MODEL

A three-year operating model built around embedded squads, clear ownership, and a 360° in-house agency structure.

THE SQUADS

Squad A

THE FOUR PILLARS

01

Embedded squads

Small, focused teams aligned to product and business needs.

02

Clear ownership

Each squad owns work from request through delivery.

03

360° capability

The team expands beyond execution into strategy, creative, content, and production.

04

Shared standards

A common operating system keeps quality and collaboration consistent.

THE THREE-YEAR PATH

2024

Build the foundation.

2025

Embed squads and expand capabilities.

2027

Operate as a full in-house agency.

WHAT CHANGED

A request-filling team becomes a proactive creative partner.

The model shifts the team from taking briefs to owning outcomes — with clearer ownership, stronger capabilities, and closer alignment with the business.

WHAT I LEARNED

The strongest teams aren't built around more requests. They're built around clear ownership, the right structure, and the ability to solve problems end to end.
