An AI-first video pipeline

Overview
Our studio started with hand-crafted animation. As timelines tightened, we rebuilt production around AI — without losing the craft. I designed the pipeline.
Problem
Every video waited in the same queue
Each video took about seven days and three to four people, working one after another. Illustration was the bottleneck, so every project stalled at the same step.
Approach
Lock the idea on paper, let AI carry the volume
01
Direction locked early
A three-column script — frame, visual direction, narration — fixes the creative before production starts.
02
AI asset generation
Magnific AI in production for video assets, with Higgsfield under evaluation.
03
One owner, script to final
Each person takes a video end to end instead of passing it down a line.
04
Review gates kept
Storyboard and first-cut review with the Creative Producer, then my final creative review.
The work
Storyboard frame + script table

Impact
What changed.
2–3 days
An animated explainer produced with an AI-supported pipeline, reviewed at every stage
7 → 1–2
Days per video — pilot target for Truckopedia
3–4 → 1
People per video — pilot target
What I learned
“Speed only matters if quality holds. The pipeline changes who does the work, not who owns the standard.”
